Packaging MOQs: How to Negotiate Minimum Order Quantities Without Drowning in Inventory

The lowest minimum order quantity isn't automatically the best deal, and the highest one isn't automatically a trap. The question that matters is whether the MOQ your packaging supplier quotes matches the volume you'll actually burn through before your design, your regulatory copy, or your SKU lineup changes. Order too little and you pay a steep per-unit premium. Order too much and you fund a warehouse full of boxes you may eventually write off. Match the MOQ to real demand and it stops being a constraint at all.
An MOQ isn't a price. It's a bet on your own forecast — and most brands bet bigger than their demand data actually supports.

A minimum order quantity is the smallest run a supplier will produce in a single order. Every custom run carries setup that doesn't scale with quantity — plate and die creation, tooling, material prep, machine configuration. Spread that setup across 500 units and each one carries a heavy share. Spread it across 5,000 and the per-unit cost drops fast; ordering in the 2,500 to 5,000 range can shave the unit price by 15 to 20 percent versus a short run. Setup cost doesn't care how long the run is. You do.
How much does excess packaging inventory actually cost to hold?
This is the side of the ledger buyers forget. Holding inventory isn't free storage until you need it — it's an ongoing expense. Carrying cost runs 20 to 30 percent of inventory value per year for most businesses, and swings anywhere from 18 to 75 percent depending on the vertical, per ShipBob's carrying-cost analysis. That covers four buckets: the capital tied up in product, the storage itself, the service costs like insurance and software, and risk.

How do you negotiate a lower MOQ without losing the volume discount?
Here's the move most brands miss: you don't have to choose between a low minimum and a good price. Commit to the supplier's full volume, then negotiate a release schedule against it — a blanket order with staggered deliveries. You get small, frequent shipments. They get the volume certainty their pricing depends on. Everybody wins.
- Stagger the deliveries. A blanket purchase order at the full annual volume, released in monthly or quarterly drops, gives you the discount without the pallet stack.
- Raise your deposit. Moving from a 30% deposit to 50%, or paying upfront, lowers the supplier's cancellation risk and often loosens the minimum.
- Absorb the tooling. Offering to cover plates, dies, or setup fees separately can unlock a lower minimum on the units themselves.
- Ask for digital. Digital presses skip plates entirely, so short runs and frequent artwork updates get much cheaper. Small runs. Frequent updates. Perfect fit.
- Bring the whole basket. Show monthly consumption across every SKU you buy, not just the one on the table — total annual volume justifies first-order flexibility.

If a SKU is evergreen — a core product with stable artwork, no pending regulatory changes, and dependable year-round demand — committing to a large run and banking the 15-to-20-percent discount is exactly right. The trap isn't high MOQs. It's high MOQs on volatile SKUs.
